One of the most common questions I get is: "Is this actually worth building?"
It's a fair question. Building an AI workflow takes time upfront. It has ongoing maintenance. And unless you're tracking what it replaces, the ROI is invisible.

Why Most ROI Calculations Are Wrong
The typical ROI framework for automation goes like this:
Hours saved × hourly rate = value
That's not wrong. It's just incomplete.
It misses three things that matter more over time:

Consistency value — Automated systems don't have bad days, skip steps, or forget context. The quality floor of an automated process is higher than the average human doing it manually.

Capacity expansion — When a human is freed from a manual task, they don't just save time. They have attention available for higher-leverage work. That compound effect isn't in the simple calculation.

Speed delta — Automation often runs in seconds what a human does in hours. In competitive contexts — responding to leads, publishing content, updating records — speed is a multiplier on revenue, not just a cost reduction.
The Full ROI Formula
Here's the model I use:
ROI = (Hours Saved × Loaded Cost Rate) + (Capacity Expansion Value) + (Speed Premium) - (Build Cost + Monthly Ops Cost)
Let me walk through each variable with a real example.
Example: Automated Lead Research System
What it does: When a new lead enters the CRM, the system automatically researches their company, writes a pre-call brief, and saves it to the contact record — before the rep even picks up the phone.
Step 1: Hours Saved
Before automation, an SDR spent 15–20 minutes researching each lead manually. With a full pipeline of 30 leads per week, that's:
- 7.5 hours per week of research time
- Across a 3-person team: 22.5 hours per week
At a fully-loaded cost of $35/hour per SDR:
- Weekly time value: $787
- Annual time value: ~$41,000
Step 2: Capacity Expansion Value
Those 7.5 hours per rep per week are now available for actual selling. If even 20% of recovered time converts to additional selling activities that produce results:
- Additional discovery calls scheduled: +3–5 per rep per week
- Estimated ARR impact per additional qualified meeting: $2,000–$8,000 depending on deal size
This variable is harder to isolate, but directionally significant. Even a conservative estimate of $15,000 in annual incremental ARR from the capacity expansion is reasonable.
Step 3: Speed Premium
Before automation, reps sometimes researched leads the night before or morning of the call. Some leads slipped through under-researched. The automation ensures 100% of leads get a brief, every time, before the call.
This improves call quality, which improves close rates. Even a 2% improvement in close rate on a pipeline of 200 leads/year at $5,000 average deal size is:
- $20,000 in additional ARR
Step 4: Build Cost + Ongoing Ops
- Build time: 8–10 hours at $150/hour = $1,200–$1,500
- Monthly tools: Make.com ($16), OpenAI API usage (~$20–40), CRM integration included = ~$60/month, $720/year

The payback period on this system is measured in days, not months.
How to Apply This to Your Workflows
Not every workflow will have three-comma ROI. But many of them will surprise you.
Here's a simplified version you can apply to any manual task you're considering automating:
1. Time audit. How many minutes does this task take per occurrence? How many times does it happen per week? Multiply and annualize.
2. Error cost. What's the cost when this task is done incorrectly or skipped? Late responses, missed follow-ups, inconsistent data? Put a number on it even if it's rough.
3. Attention cost. What higher-leverage work is the person doing this task not doing? Even 30 minutes per day of recovered senior attention has significant value.
4. Build estimate. How long will it take to set up? Most simple automations in Make.com or n8n take 2–6 hours. Complex multi-branch systems take 1–2 days.
5. Ops cost. What will it cost per month to run? For most no-code automations, this is $20–$80/month depending on volume and AI API usage.
If your annual benefit (steps 1–3) exceeds your total cost (step 4 + 12 × step 5) within one year, build it.
The Workflows With the Highest ROI
Based on systems I've built and helped others build, here are the categories that consistently have 10x+ ROI:
Lead research and enrichment — High frequency, high time cost, directly affects revenue.
Report generation — Recurring, formulaic, often done by people who should be doing something else.
Internal knowledge retrieval — Searching documents, Slack history, or wikis manually is expensive and error-prone. AI retrieval systems pay back quickly.
First-draft content at scale — Drafting outbound messages, summaries, or internal updates manually is one of the highest time-cost activities in most teams.
Data entry and record updating — CRM hygiene, contact enrichment, activity logging. Often done by expensive people because no one has built the automation yet.
One More Thing
The ROI formula above is useful, but the real unlock is something it doesn't capture: once you build one system, the next one takes half the time. The third takes a quarter.
The tooling knowledge, the workflow patterns, the integrations you've already set up — they compound. Most operators who build their first automation are surprised how quickly the second and third follow.
The question isn't whether the ROI is there. For most manual tasks in most teams, it is. The question is whether you're going to measure it so you can justify building the next one.
